The One Number Every MedSpa Owner Should Know

A full calendar can hide a bad business.

Welcome to another issue of the Glowelle Spark — Where ambitious spa owners learn how to turn beautiful businesses into beloved brands.

Every edition shares simple ideas to help you:

• attract higher-value clients
• build deeper loyalty
• create a spa people feel lucky to visit

Because the best spas don’t compete for attention.

They become destinations.

 In Today’s Issue

We dive Into... the number that can tell you which treatments deserve more room on your calendar—and which may be quietly eating your time.

That number?

💎 Profit Per Treatment Hour

Not sales.

Not bookings.

Not how many clients came through the door.

Profit generated for the time it takes to deliver the treatment.

Because your calendar has one thing you can never order more of:

Hours.

And every hour needs to earn its place.

Meet Two MedSpa Owners

Picture two beautiful medspas.

Same city.

Similar clients.

Similar team size.

Both look successful.

Owner #1: The Busy Owner 🏃‍♀️

Her calendar is packed.

She knows her most booked facial.

She knows which injectable gets asked about most.

She knows which laser has clients talking.

Ask her which service makes the most money for the time it takes, though?

Silence.

Maybe a guess.

She looks at total sales and assumes the service bringing in the most cash must be the winner.

But she hasn't fully weighed:

  • Product and supply costs

  • Provider time

  • Room time

  • Setup and cleanup

  • Discounts

  • Equipment costs

  • Other overhead

Her calendar tells her she's busy.

It doesn't tell her whether those hours are being used well.

That is a little like owning a five-star hotel and bragging that every room is full...

without knowing what it costs to keep each guest there. 🏨

Owner #2: The Numbers Owner 👑

Smarter CRM. Less Busywork.

Disconnected data and tools make it harder to understand your customers. HubSpot's Agentic Customer Platform brings your data, teams, and tech stack together with AI built in to help your business work faster and create more personalized customer experiences.

Why HubSpot and what's new

  • Use AI powered tools to take action faster

  • Unify your data, teams, and tech stack in one place

  • Create one shared view of customer data

  • Connect teams around the same customer context

  • Bring your business tools into one place

Connect more of your business in one place and give every team a smarter way to work. Get set up quickly and start checking off your hardest tasks.

Her spa may look almost the same.

But she knows something Owner #1 doesn't.

She knows what her services produce per hour.

She knows which services have strong margins.

She knows which ones take too much time for too little return.

She knows which treatments lead to repeat visits.

And she knows where she wants her marketing to point next.

That changes everything.

Industry guidance from the American Med Spa Association makes the same point: medspas should understand profit per treatment and revenue per hour so they can see which services deserve more focus.

Busy feels good.

Knowing feels better. 💅

🧮 Start With This Simple Math

Here is a useful first-pass calculation:

Profit per treatment hour =

Treatment price − direct treatment costs

÷

total treatment time in hours

Simple?

Yes.

Perfect?

Not quite.

But it starts a much better talk with your numbers.

For example, imagine two services.

✨ Service A

  • Client pays: $300

  • Direct treatment costs: $60

  • Treatment-room time: 60 minutes

  • Gross profit before broader overhead: $240

That's roughly:

$240 per treatment hour.

✨ Service B

  • Client pays: $450

  • Direct treatment costs: $90

  • Treatment-room time: 30 minutes

  • Gross profit before broader overhead: $360

That's roughly:

$720 per treatment hour.

Suddenly, the $300 service and the $450 service don't just look a little different.

They look very different.

And that is before asking what happens after the appointment.

Does the client rebook?

Buy skincare?

Join a plan?

Add another service?

Refer a friend?

Now we're getting somewhere. 👀

📊 The 4-Step MedSpa Profit Hour Audit

Set aside an hour this week.

Pour the coffee.

Open the spreadsheet.

And give every major service the same test.

Step 1: Write Down the Real Price 💵

Use what clients actually pay.

Not merely the price printed on the menu.

If a $500 treatment is almost always sold for $399, your math needs $399.

No fairy-tale numbers allowed. 🧚‍♀️

Step 2: Subtract Direct Costs 🧾

Start with the costs tied to providing that service.

Think:

  • Injectables or treatment product

  • Disposable supplies

  • Consumables

  • Provider labor

  • Merchant fees, when included in your model

Then look separately at fixed costs such as device payments and other overhead.

AmSpa's pricing guidance specifically recommends knowing treatment costs, labor, equipment costs, treatment time, and fixed overhead when evaluating pricing and profitability.

Step 3: Count the REAL Time ⏱️

A “45-minute treatment” may not use only 45 minutes.

What about:

  • Setup

  • Numbing

  • Photos

  • Cleanup

  • Charting

  • Room turnover

That room is valuable real estate.

Treat it that way.

AmSpa specifically notes that total allocated procedure time should account for setup and cleanup when evaluating the economics of a service.

Step 4: Rank Your Services 🏆

Now line them up.

Which treatments give you the strongest return on your limited hours?

You may discover your “star” service isn't your star at all.

And a quieter service may be sitting backstage thinking:

“Hello? Remember me?” 😂

This is where the spreadsheet becomes a marketing plan.

📣 Now Market With Your Eyes Open

Once you know which services make smart use of your time, don't keep marketing every treatment the same way.

Give your strongest services more attention.

That could mean:

  • More email campaigns

  • More education

  • Better follow-up

  • Stronger rebooking flows

  • Treatment plans

  • Smart cross-sells

  • VIP or membership paths

This is where profit data and retention marketing finally shake hands. 🤝

AmSpa notes that service profitability and revenue-per-hour data can help owners decide which services to do more of, reduce, or even eliminate.

And that's the point.

Marketing should not merely make you busier.

It should help make the right parts of your business busier.

🌟 The Glowelle Lesson

Your most popular service may not be your best service.

Your highest-priced service may not be your best service.

And your fullest calendar may not be proof of a healthy business.

Know what an hour is worth.

Then protect those hours like the luxury assets they are.

Because there is a big difference between owning a medspa that looks successful...

and owning one that works financially.

That knowledge gives you better choices.

What to promote.

What to price.

What to bundle.

What to grow.

And what may need to quietly leave the menu. 👋

As the old proverb says:

So this week, don't just ask:

“How full are we?”

Ask:

“What are our treatment hours producing?” 💰

Your calendar may be ready to tell you a very different story.

Save or star this issue and run the Profit Hour Audit with your team this week. Then share it with another medspa owner whose calendar is full—but whose numbers might still be keeping secrets.
